Why Does My Sourdough Spread Instead of Rise?




There are few things more disappointing than opening your proofing basket, gently turning the dough onto parchment paper, and watching it slowly spread outward instead of standing tall.

At first, it still looks promising. The surface is smooth, the dough feels soft, and you think everything is going according to plan. But within seconds, the beautiful round loaf becomes flatter and wider. When it comes out of the oven, instead of a proud, lofty boule, you are left with something that resembles a large pancake.

If this has happened to you, don't assume you've failed as a baker.

Almost every sourdough baker experiences it sooner or later. I certainly did. Even after years of baking bread, there are still days when I misjudge fermentation by half an hour or add a little too much water. Bread has a way of reminding us that it is alive, and living dough doesn't always behave exactly as we expect.

The good news is that dough doesn't spread for no reason. It is almost always trying to tell you something. Once you learn to understand those signals, you'll know exactly what to change the next time.

Bread Needs Strength Before It Needs Height

Many people believe that a loaf rises because the yeast produces enough gas.

That is only half of the story.

Your sourdough starter fills the dough with thousands of tiny gas bubbles during fermentation, but those bubbles need something strong enough to hold them in place. That "something" is gluten.

Think of gluten as the framework of a building. Without steel beams, even the strongest walls eventually collapse. Dough behaves the same way. If the gluten network is weak, damaged, or never fully developed, the gases simply push the dough outward instead of upward.

This is why two loaves made from the same recipe can look completely different. One becomes tall with beautiful oven spring, while the other spreads across the baking stone before the oven even has a chance to work.

Sometimes the Dough Is Simply Too Wet

Hydration has become almost a competition among home bakers.

Many people see beautiful photographs of airy sourdough with huge holes and immediately decide that more water must always be better. They increase hydration to 80%, 85%, or even 90%, hoping to achieve the same result.

Unfortunately, high hydration also makes dough much more difficult to control.

Professional bakers often have years of experience handling very soft dough. They know exactly when to strengthen it, when to fold it, and when to leave it alone. Beginners usually don't.

If your dough feels more like thick batter than bread dough, it may simply contain more water than your flour can comfortably absorb.

That doesn't mean high hydration is bad. It simply means that your flour, your mixing technique, and your experience all need to match the amount of water you're using.

Sometimes the quickest improvement comes from reducing hydration by just two or three percent.

Fermentation Can Go Too Far

One of the most common reasons sourdough spreads is overproofing.

During bulk fermentation, the dough gradually becomes lighter and fuller as carbon dioxide builds inside. At the same time, acids produced by the sourdough culture slowly change the structure of the gluten.

For a while, these two processes work together beautifully.

Then they stop.

If fermentation continues too long, the gluten begins losing its strength faster than it gains volume. The dough may still look wonderfully puffy inside the bowl, but the moment you remove it from the banneton, it no longer has enough structure to support itself.

Many bakers mistake this for underproofing because the loaf doesn't rise well in the oven.

In reality, the opposite is often true.

The dough has already reached its peak and gone beyond it.

Shaping Does More Than Create a Round Loaf

Some people think shaping is mostly about making bread look attractive.
In reality, shaping creates tension.

When you shape a loaf correctly, the outer surface becomes slightly stretched, almost like the skin of a balloon. That tension helps the dough keep its shape during the final proof and the first minutes of baking.

Without enough surface tension, even a perfectly fermented dough may slowly relax and spread.

This doesn't require aggressive handling.

In fact, gentle movements usually work best. The goal isn't to squeeze all the air out of the dough but to organize it into a strong, compact structure.

After a few dozen loaves, shaping becomes something your hands understand better than your eyes.

Weak Flour Can Limit the Entire Loaf

Sometimes the problem isn't your technique at all.

Not all flour is designed for artisan sourdough bread.

Some flours contain less protein. Others absorb much less water. Whole wheat and rye flours behave differently from strong white bread flour, and every brand has its own characteristics.

If you're trying to bake an 82% hydration sourdough using flour intended for soft sandwich bread, the dough may never become strong enough.

That's why professional bakers often adjust hydration whenever they change flour brands.

The recipe stays almost the same.

The water changes.

Stretch and Folds Are Building the Dough From the Inside

It can be tempting to skip stretch and folds, especially when the dough already looks smooth.

But these gentle folds are doing much more than simply moving the dough around the bowl.

Each fold strengthens the gluten network, redistributes temperature, and helps organize the internal structure that will eventually support the loaf.

You don't always notice the difference after the first fold.

After the third or fourth, however, the dough often feels like a completely different mixture. It becomes smoother, stronger, and noticeably more elastic.

Many loaves that spread during baking could have been saved with one or two additional folds earlier in bulk fermentation.

Not Every Flat Loaf Is Caused by One Mistake

One thing I've learned over the years is that sourdough rarely fails because of a single problem.

More often, several small things happen at once.

Perhaps the dough was slightly overproofed. Maybe the flour wasn't quite strong enough. The kitchen happened to be warmer than usual. You skipped one set of stretch and folds because you had to answer the phone. None of those mistakes alone would ruin the bread, but together they were enough to tip the balance.

That's why sourdough can feel unpredictable.

The good news is that the opposite is also true. Improve several small details, and suddenly the loaf looks completely different.

Your Starter Matters More Than You Think

A sourdough starter can be active enough to double in size yet still produce dough that lacks strength.

A mature, healthy starter doesn't just create gas. It also develops the right balance of yeast and beneficial bacteria. When the starter is weak, overly acidic, or consistently used long after its peak, fermentation becomes less predictable.

The dough may seem to rise during bulk fermentation but struggle to hold its structure later.

If you've been feeding your starter irregularly or baking with it many hours after it reaches its highest point, try refreshing it for a couple of days before your next bake. Many bakers are surprised by how much stronger and easier the dough becomes.

The Oven Can't Fix Weak Dough

Many beginners hope the oven will solve everything.

After all, everyone talks about oven spring.

The truth is that oven spring can only expand the structure you've already built. It cannot create strength where there isn't any.

If the dough collapses before it even reaches the oven, the heat won't magically lift it into a tall loaf.

A hot Dutch oven, steam, or a baking stone are wonderful tools, but they work best when the dough already has good structure and proper fermentation.

Think of the oven as the final step, not the solution to earlier problems.

Learn to Watch the Dough, Not the Clock

Recipes often say something like:

"Bulk ferment for 4 hours."

Unfortunately, dough doesn't own a clock.

Fermentation depends on room temperature, dough temperature, flour, starter activity, hydration, and even the season of the year.

A dough that is perfect after four hours in winter may be fully fermented in only three hours during summer.

Instead of asking, "Has it been four hours?" try asking:

  • Does the dough feel lighter?
  • Has it increased noticeably in volume?
  • Does it jiggle when I move the bowl?
  • Does it feel airy instead of dense?

These observations become much more valuable than any timer.

Every Flat Loaf Teaches You Something

One of the biggest mistakes new bakers make is trying to change everything after one disappointing loaf.

The next bake has less water.

The one after that has a different flour.

Then a different starter.

Then a different recipe.

Soon it becomes impossible to know what actually caused the improvement—or the failure.

A better approach is to change only one thing at a time.

Lower the hydration slightly.

Or shorten fermentation by thirty minutes.

Or add one more set of stretch and folds.

Small adjustments make it much easier to understand how dough behaves.

That's exactly how experienced bakers improve. Not through luck, but through observation.

Sourdough Is a Conversation

I often think sourdough is less like following a recipe and more like having a conversation.

The dough is constantly giving you information.

It tells you when it's thirsty.

It tells you when it's too warm.

It tells you when it's strong.

It tells you when you've waited too long.

The challenge is learning to recognize those signals.

Once you do, bread becomes far less mysterious.

A loaf that spreads instead of rising isn't a disaster. It's feedback.

The next loaf will remember what you learned today.

And one morning, you'll turn a beautifully fermented dough onto your baking paper, watch it hold its shape with confidence, and smile before it even goes into the oven.

That moment doesn't happen by accident.

It comes from understanding the dough—not fighting it.
