Why Does Ciabatta Dough Spread and Lose Its Shape?
Ciabatta dough is supposed to be soft, wet, and relaxed. It will never hold a tight, rounded shape like a firm sourdough loaf. A little spreading is completely normal.
The problem begins when the dough flows across the table, cannot be divided cleanly, sticks to everything, or becomes almost flat before it reaches the oven. Sometimes it looks strong inside the container but loses all its volume as soon as it is turned out.
When this happens, the dough usually contains more water than its gluten network can support—or the gluten has weakened during fermentation. The solution is not to cover the table with more flour. You need to understand why the dough cannot hold itself.

First, Decide Whether the Spreading Is Really Excessive

A properly fermented ciabatta will relax after it is divided. The pieces may become wider and flatter during final proofing, but they should still retain some thickness and feel filled with air.
When you gently lift a well-developed piece of dough, it stretches but does not immediately tear. Small bubbles remain visible beneath the surface, and the dough feels light rather than liquid.
Problematic dough behaves differently. It may pour from the container, spread into a thin puddle, tear when lifted, or lose most of its bubbles during transfer. The edges do not simply relax—they continue flowing outward.
Ciabatta does not need to stand tall before baking, but it must have enough strength to keep gas trapped inside.

The Dough May Contain Too Much Water for Your Flour

High hydration gives ciabatta its soft crumb and irregular pores, but every flour has a limit.
A recipe that works at 80% hydration with strong bread flour may become unmanageable with softer flour. Protein percentage can offer a useful clue, but it does not tell the whole story. Two flours with the same protein content may absorb water differently.
If the dough remains shiny, runny, and impossible to lift even after mixing and folding, the hydration may be too high for your flour.
Next time, hold back approximately 20–30 grams of water during mixing. Add it gradually only after the dough begins developing strength. If it already feels very soft, you do not have to use all the reserved water.
It is better to bake a well-structured ciabatta at slightly lower hydration than a flat loaf made from dough you cannot control.

The Gluten Has Not Developed Enough Strength

Wet dough needs a strong gluten network to hold its shape. Without that network, water and gas have nothing to support them.
Ciabatta dough usually becomes stronger through initial mixing, resting, and several folds during the first part of bulk fermentation. After each fold, it should feel smoother and lift more easily as one mass.
At the beginning, the dough may spread quickly after folding. As the gluten develops, it should hold the folded shape for progressively longer. You may also notice that its surface becomes smoother and the edges more rounded.
If the dough tears during every fold or continues behaving like thick batter, it probably needs more development. This may mean a slightly longer initial mix, another early fold, stronger flour, or less water.
However, folds should not continue throughout the entire fermentation. Once the dough is filled with gas, repeated folding can damage its internal structure. Build the strength early, then leave the dough alone to rise.

The Poolish May Be Too Mature

A poolish that is used at the right moment contributes flavor, extensibility, and fermentation power. But an extremely overripe poolish can make the final dough more difficult to control.
A mature poolish should be bubbly and expanded, with a surface that is still slightly domed or has only just begun to flatten. It should smell pleasantly fermented.
If it has completely collapsed, become very thin, and developed a strong alcoholic smell, it has passed its most active stage. It can still ferment the dough, but it may contribute less strength, especially in a warm kitchen or when a large proportion of the flour is prefermented.
Do not follow poolish timing blindly. Warm conditions can make it mature much sooner than the recipe suggests.

Overfermentation Weakens Ciabatta Dough

A dough can look beautifully bubbly and still be too fermented to hold its shape.
As fermentation continues, acids and enzymes gradually affect the gluten. At first, this makes the dough more extensible. If fermentation continues for too long, the structure becomes fragile.
Overfermented ciabatta may look impressive inside the container, but it collapses when turned out. It feels very sticky, stretches without resistance, and tears easily. After division, the pieces spread rapidly and lose their height.
Do not always wait for the dough to double. Depending on the temperature and strength of the flour, an increase of approximately 50–70% may be enough. The dough should look airy and jiggle when the container is moved, but it should still feel elastic and supported.
In a warm kitchen, check the dough earlier. A recipe’s fermentation time is only a guide.

Rough Handling Can Destroy a Strong Dough

Sometimes the dough is correctly developed and fermented but loses its shape during dividing or transfer.
Ciabatta does not need tight shaping. Pressing, rolling, or repeatedly pulling the pieces pushes out the gas and damages the delicate structure created during bulk fermentation.
Turn the dough onto a well-floured work surface in one gentle movement. Divide it with a bench scraper and make only small adjustments to create rectangular pieces.
When moving the dough, support as much of it as possible. If you lift a wet ciabatta by one end, its own weight stretches the dough, and it may become long, thin, and deflated.
A floured couche, parchment paper, or another supported surface can make final proofing and transfer easier. The goal is to move the dough without forcing it to carry its entire weight from one narrow point.

Final Proofing May Be Too Long

Ciabatta normally relaxes and spreads slightly during final proofing. But if it continues proofing after its gluten has reached its limit, it becomes increasingly fragile.
Ready-to-bake pieces should look a little fuller than they did immediately after dividing. Small bubbles may appear beneath the surface, and the dough should feel light. It may wobble gently, but it should not flow outward or collapse from a light touch.
If the pieces become very flat, excessively sticky, and difficult to move, shorten the final proof the next time. Remember that warm dough continues fermenting quickly after division.
The finger-poke test is difficult to interpret on very wet dough. Watch the volume, visible bubbles, spreading, and overall strength instead.

A Cool Oven or Baking Surface Encourages Spreading

Some ciabatta dough keeps its shape until it enters the oven and then spreads sideways instead of rising.
This can happen when the oven or baking surface is not hot enough. The dough warms slowly, so it has time to spread before its structure begins to set.
Preheat a baking stone, steel, or heavy tray thoroughly—usually for at least 40–50 minutes. Steam during the first part of baking keeps the crust flexible while the internal gas expands.
Load the dough without unnecessary delay. If the ciabatta sits on a warm peel or parchment while you prepare the steam, it can spread before baking even begins.
Strong heat cannot rescue seriously overfermented or structurally weak dough, but it helps properly prepared dough rise before the crust sets.

Do Not Try to Fix Wet Dough with Too Much Flour

When ciabatta sticks and spreads, it is tempting to mix more flour into it during dividing. This changes the dough unevenly and can leave dry streaks or dense areas inside the bread.
Use enough flour on the work surface to prevent sticking, but keep it on the outside of the dough. A bench scraper is much more useful than adding handfuls of flour.
If the dough is consistently impossible to handle, correct the hydration, flour strength, mixing, or fermentation in the next bake. Surface flour can make handling easier, but it cannot repair a weak gluten network.
A good ciabatta should remain soft and relaxed while still holding enough height to reach the oven. Once you find the right balance between water, strength, and fermentation, the dough becomes far easier to divide and transfer.
