Why Does My Ciabatta Have a Dense Crumb?
You cut into your ciabatta expecting a light, irregular crumb filled with beautiful holes. Instead, the inside looks tight and heavy, with small compressed pores—or perhaps one or two large tunnels surrounded by dense dough.
This can be disappointing, especially when the outside of the bread looks good. But a dense ciabatta crumb is rarely caused by one single mistake. Ciabatta depends on a careful balance of fermentation, dough strength, hydration, and gentle handling. If one of these is out of balance, the dough may struggle to hold the air it needs.
The crumb itself usually gives the first clue about what happened.

The Dough May Not Have Fermented Long Enough

Underfermentation is one of the most common reasons ciabatta develops a dense crumb.
During bulk fermentation, yeast produces gas while the gluten network stretches around it. If the dough is divided too early, it has not yet built enough internal air. The loaves may rise slightly during proofing and baking, but the crumb often remains tight and heavy.
Underfermented ciabatta dough usually feels stronger and firmer than expected. It may resist stretching, show only a few bubbles along the sides of the container, and spring back quickly when handled. The surface may look smooth, but the dough does not feel light or aerated.
Do not judge bulk fermentation only by time. Depending on dough temperature, room temperature, and yeast activity, ciabatta may ferment faster or more slowly than the recipe suggests.
Look for dough that has risen noticeably—often by around 50–70%—with bubbles visible along the sides and underneath. It should jiggle gently when the container is moved and feel lighter than it did after mixing.

Weak Poolish Can Slow the Entire Dough

When ciabatta is made with poolish, the condition of the preferment matters.
A mature poolish should look bubbly and expanded, with a slightly domed surface or a top that has just begun to flatten. It should smell pleasantly fermented, not sharply alcoholic.
If the poolish is used too early, the yeast population may not be active enough to raise the final dough efficiently. If it sits too long and collapses completely, it may have passed its strongest point. The final dough can still ferment, but it may need considerably more time.
Watch the poolish rather than following the clock blindly. Temperature changes its timing dramatically. In a warm kitchen, it may mature much sooner than expected.

More Water Does Not Automatically Create Larger Holes

Ciabatta is a high-hydration bread, but water alone does not produce an open crumb.
If the flour cannot support the amount of water in the recipe, the dough becomes loose without becoming strong. It may spread easily and appear wonderfully soft, yet fail to hold the gas created during fermentation. The result can be a flat loaf with a compressed or gummy interior.
A controlled dough at 75% hydration usually produces better ciabatta than shapeless dough at 80%.
If your dough never becomes smoother or more elastic during folding, hold back a small amount of water the next time. Add it gradually only after the dough has begun to develop strength.
Flours absorb water differently, so a hydration level that works perfectly for one baker may be too high for another.

The Dough Needs Enough Strength

Ciabatta is not usually kneaded aggressively, but that does not mean the gluten can be ignored.
The dough develops strength through mixing, resting, and a series of folds during the first part of bulk fermentation. After each set of folds, it should become more cohesive and easier to lift. By the final fold, the dough should feel elastic and hold together as one mass.
If it continues to tear, spread immediately, or feel like thick batter, the gluten network may not be strong enough.
Weak flour, excessive water, insufficient mixing, or too few folds can all contribute. On the other hand, endless folding is not the answer. Once the dough has become smooth, elastic, and filled with gas, rough handling can damage the structure you have built.

Too Much Fermentation Can Also Make the Crumb Dense

It may seem strange, but both underfermented and overfermented dough can produce a dense ciabatta.
When fermentation goes too far, acids and enzymes gradually weaken the gluten. The dough may look extremely bubbly, but it can no longer hold those bubbles securely. During dividing and transferring, it loses volume and spreads.
Overfermented dough feels very soft, sticky, and fragile. It may cling to the container, tear easily, and collapse when moved. The baked bread often comes out low, with a weak, damp, or compressed crumb.
Do not wait for ciabatta dough to double if it already looks aerated and has risen by roughly 50–70%. In a warm kitchen, the difference between ready and overfermented can be surprisingly short.

Rough Handling Pushes Out the Air

Even perfectly fermented dough can lose its open crumb during dividing and shaping.
Ciabatta should be handled much more gently than a tightly shaped sourdough boule. There is no need to press out the gas or create strong surface tension. Turn the dough onto a well-floured surface, divide it carefully, and use a scraper to adjust the shape.
Avoid pulling the dough by one end or pressing it flat with your palms. Support the entire piece when transferring it.
Some bubbles will naturally move or disappear, and that is normal. The goal is not to preserve every bubble, but to keep the dough airy enough that it can continue expanding in the oven.

Final Proofing Still Matters

After dividing, ciabatta needs time to relax and become slightly lighter before baking.
If the loaves are baked too soon, the crumb may remain tight because fermentation has not finished. If they proof too long, they may become fragile, spread excessively, and lose their remaining strength during transfer.
Properly proofed ciabatta usually looks a little fuller, with small bubbles visible beneath the surface. It should feel light and airy but not so delicate that it collapses when touched or moved.
For wet dough, the traditional finger-poke test is not always reliable. It is better to watch the change in volume, the visible bubbles, and the overall feel of the dough.

Heat and Steam Help Preserve the Open Structure

Ciabatta needs a thoroughly preheated oven and strong heat from the baking surface.
If the oven, stone, or heavy baking tray is not hot enough, the dough begins to spread before its structure sets. This reduces oven spring and can leave the crumb flatter and denser.
Steam during the first part of baking keeps the crust flexible while the loaf expands. Without enough steam, the crust may set too early and restrict the rise.
Preheat the baking surface for at least 40–50 minutes and load the loaves without unnecessary delay after transferring them.

Read the Pattern Inside the Bread

A uniformly tight crumb usually points to insufficient fermentation, weak poolish, or dough that was too stiff.
A few very large tunnels surrounded by dense areas often suggest uneven or incomplete fermentation. A flat loaf with a weak, compressed crumb is more likely to have been overfermented, handled roughly, or made with more water than the flour could support.
Do not judge your ciabatta only by whether every hole is enormous. A good crumb can contain a natural mixture of medium and large pores. It should feel light, elastic, and moist—not necessarily hollow.
