Why Does My Sourdough Crust Soften After Cooling?
The loaf comes out of the oven with a crisp, crackling crust. You set it on the cooling rack, enjoy the sound, and expect it to stay that way. An hour later, however, the crust feels softer. By the next morning, the beautiful crunch may have disappeared completely.
Some softening is a natural part of cooling. But when the crust becomes leathery, rubbery, or damp, the bread may be holding more moisture than the crust can handle.
A Little Softening Is Normal
The crust is at its driest when the loaf first leaves the oven. The heat has removed moisture from the surface, making it crisp and brittle.
The crumb still contains a great deal of water. As the bread cools, some of this moisture moves outward and is absorbed by the dry crust. This makes the crust less brittle and easier to slice.
A loaf that crackles loudly in the first few minutes may therefore become quieter and slightly softer after cooling. This does not mean that anything went wrong.
The problem begins when the crust loses all of its structure, becomes chewy, or feels damp.
The Crumb May Contain Too Much Moisture
An underbaked loaf releases a large amount of moisture while cooling. Even if the crust looks dark enough, the centre may not have finished baking.
This often happens with large loaves, very wet dough, or bread baked at a high temperature for too short a time. The outside colours quickly while the centre remains overly moist.
A lean wheat sourdough is often fully baked when its internal temperature reaches approximately 96–99°C. Temperature is not the only sign of readiness, but it can be useful when the crust repeatedly softens.
Cutting the loaf while it is still hot makes the problem worse. Steam escapes from the damaged crumb instead of moving gradually through the intact crust. The crumb may become gummy, while moisture collects around the cut surface.
Allow the bread to cool completely before slicing.
The Final Part of the Bake May Be Too Humid
Steam is helpful during the first stage of baking, but the oven should become dry after the loaf has expanded.
If the Dutch oven lid stays on too long, or a tray of water remains in the oven throughout the bake, the crust may never dry properly. It can look browned and crisp at first but soften very quickly.
Remove the lid or steam source after oven spring is complete. During the final stage, allow dry heat to circulate around the loaf.
For an even drier crust, remove the bread from its baking vessel for the last few minutes. You can also switch off the oven at the end of the bake and leave the loaf inside for five to ten minutes with the door slightly open. This allows excess moisture to escape without heavily darkening the crust.
Cooling Needs Air Circulation
A hot loaf should cool on a wire rack. Air needs to move underneath it as well as around the sides.
When bread cools on a solid baking sheet, wooden board, or countertop, moisture becomes trapped underneath. The bottom crust may turn soft or even slightly wet while the top remains crisp.
Do not cover the loaf immediately after baking if you want a crunchy crust. A towel traps steam close to the surface and intentionally softens it. This is useful for sandwich bread, but not for a rustic sourdough loaf.
Wait until the bread is completely cool before covering or storing it.
Humid Air and Storage Soften the Crust
Even perfectly baked sourdough will gradually absorb moisture from humid air. On a rainy day or in a warm kitchen, a crisp crust can soften surprisingly quickly.
A sealed plastic bag traps even more moisture. It keeps the crumb soft but turns the crust chewy. For short-term storage, use a paper bag, bread bag, or bread box that allows limited airflow.
The cut side can be placed down on a clean board to protect the crumb while leaving most of the crust exposed.
No storage method will keep sourdough perfectly crisp for several days without also drying the crumb. The goal is to find a balance between a fresh interior and an enjoyable crust.
Can a Soft Crust Become Crisp Again?
A softened crust can usually be restored.
Heat the loaf or slices in an oven at approximately 180–200°C for five to ten minutes. The heat drives moisture out of the crust and makes it crisp again.
After reheating, cool the bread uncovered on a wire rack. Do not place it immediately into a bag, or the released moisture will soften the crust once more.
A crust that softens slightly after cooling is normal. A crust that becomes damp or rubbery is a sign to look more closely at baking time, steam, cooling, and storage.
