You turn the dough out of the banneton, expecting it to stand proudly on the parchment.
Instead, it slowly begins to spread.
Within seconds, the beautiful round loaf has become a wide, flat disk.
Every sourdough baker remembers the first time this happened. It feels as though all those hours of mixing, folding, and waiting have been wasted.
But a spreading loaf isn't random bad luck. It is one of the clearest signs that the dough has lost the strength needed to support itself.
The first thing many bakers assume is that the dough contains too much water.
Sometimes that's true.
But hydration is only one small piece of the puzzle.
Professional bakers regularly work with doughs containing 75–85% hydration that stand beautifully in the oven. The difference isn't the amount of water—it's the strength of the gluten network holding that water.
Think of gluten as the framework inside a building.
Gas produced during fermentation fills thousands of tiny pockets inside the dough. If the framework is strong, the loaf grows upward. If that framework is weak, gravity wins, and the dough spreads outward.
Several things can weaken that structure.
One of the most common is
overproofing.
As fermentation continues, the gluten stretches further and further. Eventually it reaches a point where it can no longer hold the expanding gas cells. The dough may even look wonderfully airy inside the banneton, but once the support disappears, the loaf slowly collapses under its own weight.
Another common cause is
insufficient gluten development.
Some doughs simply haven't been strengthened enough during bulk fermentation. Perhaps there were too few stretch-and-folds. Maybe the dough was mixed only briefly. Sometimes the flour itself contains less protein than expected.
The result is similar.
The dough feels soft and pleasant to handle, but it lacks the internal strength needed to rise upward.
Hydration can also play a role.
Many beginners believe that adding more water automatically creates better artisan bread.
Beautiful photographs of open crumbs often encourage people to push hydration higher and higher.
In reality, high hydration only works when the flour is capable of supporting it.
If the dough is wetter than the gluten can handle, it behaves more like thick batter than bread dough.
Instead of trapping expanding gases, it slowly flows outward.
Shaping matters as well.
Good shaping doesn't simply make the loaf look pretty.
It creates surface tension.
Imagine stretching a piece of fabric tightly across a frame. That tension helps support the loaf during its final proof and the first minutes of baking.
Without enough surface tension, even a well-fermented dough may begin spreading before it reaches the oven.
Fortunately, this problem is often easier to solve than people think.
Instead of immediately changing everything, make only one adjustment during the next bake.
If you suspect overproofing, shorten the final proof slightly.
If the dough always feels weak, spend more time strengthening it during bulk fermentation.
If hydration seems excessive, reduce the water by just 2–3%.
Small changes usually teach you far more than completely changing the recipe.
Most importantly, remember that dough should be judged by how it behaves—not by how closely you followed the clock.
Two doughs made from the same recipe can behave very differently simply because the room temperature, flour, or starter activity changed.
Learning to recognize those differences is one of the biggest steps toward consistently beautiful sourdough.
